Diagnose a weak week from stage metrics
Instruction: Locate the main observed funnel change, show the relevant rates, and give a manager update that separates the finding from possible causes.
Two fictional weekly cohorts each contain 200 distinct eligible prospects. Both have reached the same final measurement window, and every held meeting has an AE decision.
| Cohort | Conversations | Booked | Held | AE accepted |
|---|---|---|---|---|
| Week A | 30 | 12 | 10 | 8 |
| Week B | 30 | 12 | 6 | 5 |
Outcome reasons are available in CRM but you have not reviewed them. Where would you investigate first, and what would you tell your manager? Do not assume the counts reveal the cause.
Updated
Example Answer
I would start between booking and attendance. Both weeks had 30 conversations and 12 bookings from 200 prospects, but the held rate fell from 10 out of 12, about 83.3%, to six out of 12, or 50%.
Acceptance among held meetings was eight out of ten, or 80%, in Week A and five out of six, about 83.3%, in Week B. Those small counts do not establish an improvement; they simply put the most visible loss earlier in the funnel. Overall accepted meetings fell from 4% of prospects to 2.5%.
I would review Week B's six unheld bookings and compare their reasons with Week A's two. I would check cancellation and no-show reasons, whether the appointments were genuinely agreed, and any scheduling or record errors. Then I would choose a response tied to what we find: a clearer confirmation process solves a different problem from prospects deciding the meeting is irrelevant.
My update would be, ‘Bookings were steady; held meetings fell from ten to six. I'm reviewing the six unheld records and comparing reasons with last week before recommending a change. The counts identify the stage, but not yet the cause.’
What the interviewer is assessing
Essential: Identifies the held-per-booked decline and distinguishes it from acceptance among meetings that occurred.
Stronger: Checks both cohorts’ outcome reasons and proposes remedies only after establishing the issue.
Red flags: Blames effort or targeting from totals alone, increases reminders indiscriminately, or claims the small acceptance difference is meaningful.
Follow-up
Interviewer: What if four Week B meetings were simply scheduled after the cutoff?
Example response: That contradicts the stated maturity assumption. I would mark those four as pending, correct the comparison, and wait for equivalent observation windows before calling them attendance losses. I would also check why the report described that cohort as final.
